CLIENT BACKGROUND

Weee! is America’s largest online Asian supermarket, serving customers nationwide at scale, with a broad range of fresh and frozen grocery products. With the business having scaled rapidly across the United States, shipping mixed temperature orders in a single parcel became a growing operational challenge.

Maintaining frozen integrity while protecting fresh items required more than incremental adjustments. Weee! needed a packaging system that could support high volume fulfilment, reduce packing line complexity, and scale reliably as distribution expanded.

CLIENT REQUIREMENTS

Weee! required a complete pack out solution capable of shipping fresh and frozen products together while maintaining clear separation and temperature control. Key requirements included:

  • Preventing freeze damage to fresh produce, salads, and chilled items
  • Maintaining frozen integrity for proteins and frozen goods
  • Simplifying pack out execution in high volume fulfilment environments
  • Removing ambiguity between liner types during packing
  • Reducing reliance on multiple foil bags and manual separation steps
  • Supporting seasonal insulation strategies without disrupting workflows
  •  Enabling national scale through dependable supply and logistics coordination
  • The system needed to perform consistently while improving speed, clarity, and repeatability on the packing line.

UNIQUE PROJECT CHALLENGES

The existing process relied on separating fresh and frozen items using multiple foil pouches, increasing labour time and introducing variability at scale. As volumes increased, this approach became harder to manage and more prone to execution errors.

Seasonal insulation changes added further complexity, with different insulation thicknesses required throughout the year. Without clear visual and structural differentiation, high volume packing lines faced increased risk of liner selection mistakes.

In parallel, the solution needed to scale nationally, requiring reliable production, freezer capacity, and material availability across multiple fulfilment locations.

THERMOGARD SOLUTION

Thermogard partnered closely with Weee! to design and refine a complete mixed temperature pack out system. Through multiple design iterations, the solution balanced thermal performance with operational simplicity.

The final solution included:

  • A full solution pack out designed to ship fresh and frozen products together
  • A card divider system that created clear physical separation between frozen and fresh zones inside the shipper
  • A unique liner design, delivered in distinct size and configuration differences to eliminate confusion on high volume packing lines
  • Streamlined workflows that reduced handling steps and improved consistency
  • National Frozen gel pack supply supported by Thermogard’s extensive manufacturing & cold storage footprint, and JIT delivery services
  • Logistics coordination to support scaling volumes across Weee!’s national fulfilment network

This design focused on reducing complexity on the floor, improving repeatability and temperature control, and providing an unbroken JIT delivery program.
